The site keeper says it without drama, the way you state something obvious: "The phone line never reached us here. The mobile signal changes its mind if you move ten metres." The archaeological area sits on a plateau, far from the village. For years the box office ran on a pad of receipts and a metal cash box.

The problem wasn't the everyday selling — twenty, thirty people, manageable by hand. The problem was the special openings: museum nights, summer events, guided tours at sunset. Evenings of three or four hundred admissions packed into two hours, with booked groups, school parties, agencies.

The first evening opening with the new system was also its first serious test. It was raining, which usually means half the crowd and even worse connectivity. There was a single position: an on-site kiosk at the entrance, connected by satellite, plus two mobile devices for access control at the gate.

"I was expecting the moment when everything freezes. It never came. At 9 pm, with the queue under umbrellas, the till was punching out tickets as if we were in a city centre."

The satellite connection keeps the system running even when there's no local network. For the operator nothing changes: same screen, same catalogue, same prices. The tickets bought online in the previous days were already there, ready to be printed with the pick-up function or validated at the gate by scanning the QR code.

At 8:45 pm a coach arrived with fifty people and half an hour late. With the old system that would have been the critical moment: find the confirmation, count heads, write tickets by hand in the rain. With the voucher, the guide showed a code, the operator scanned it and the fifty admissions converted in one go.

"What surprised me is that I didn't have to learn anything new for the 'hard' evening. It's the same work as a normal Sunday, just with more people."

The metal cash box is still in the keeper's office, out of habit. But the evening's figures — revenue, attendance, tickets by time slot — were already in the dashboard the next morning, without anyone writing them down. "Before, the Monday after an event was half a day of arithmetic. Now I open the report and it's all there."

Selling tickets where there's no phone signal

Il custode lo dice senza drammi, come si dice una cosa ovvia: «Qui la linea telefonica non è mai arrivata. Il segnale del cellulare, se ti sposti di dieci metri, cambia idea.» L'area archeologica sorge su un altopiano, lontano dal paese. Per anni la biglietteria ha funzionato con un blocchetto di ricevute e una cassetta metallica.

Il problema non era la vendita di tutti i giorni — venti, trenta persone, gestibili anche a mano. Il problema erano le aperture straordinarie: le notti dei musei, gli eventi d'estate, le visite guidate al tramonto. Serate da trecento, quattrocento ingressi concentrati in due ore, con gruppi prenotati, scolaresche, agenzie.

La prima apertura serale con il nuovo sistema è stata anche la prima prova seria. Pioveva, il che di solito significa metà pubblico e connettività ancora peggiore. La postazione era una: una Cassa onsite all'ingresso, collegata via satellite, più due dispositivi mobili per il controllo accessi al varco.

«Mi aspettavo il momento in cui tutto si pianta. Non è arrivato. Alle 21, con la fila sotto gli ombrelli, la cassa batteva biglietti come se fossimo in centro città.»

La connessione satellitare tiene il gestionale operativo anche quando la rete locale non c'è. Per l'operatore non cambia niente: stessa schermata, stesso catalogo, stessi prezzi. I biglietti comprati online nei giorni prima erano già lì, pronti per essere stampati con la funzione di pick up o validati al varco leggendo il QR.

Alle 20:45 è arrivato un pullman con cinquanta persone e mezz'ora di ritardo. Con il sistema vecchio sarebbe stato il momento critico: cercare la conferma, contare le teste, fare i biglietti a mano sotto la pioggia. Con il voucher, l'accompagnatore ha mostrato un codice, l'operatore lo ha scansionato e i cinquanta ingressi si sono convertiti in un colpo solo.

«La cosa che mi ha sorpreso è che non ho dovuto imparare niente di nuovo per la sera "difficile". È lo stesso lavoro della domenica normale, solo con più gente.»

La cassetta metallica è ancora nell'ufficio del custode, per abitudine. Ma i numeri della serata — incassi, presenze, biglietti per fascia oraria — erano già nel cruscotto la mattina dopo, senza che nessuno li trascrivesse. «Prima, il lunedì dopo un evento, era mezza giornata di conti. Adesso apro il report e c'è tutto.»

Vendere biglietti dove non prende il telefono

October and March, for the foundation, are the school months. "In two weeks we get more workshop requests than in the whole rest of the year," says the person running the education desk. "And they all came in the same way: phone, email, sometimes a text."

The workshop calendar was a spreadsheet kept open on one computer, updated by hand by two people. "All it took was two phones ringing at once and we'd book the same slot for two different classes. Then you had to call a teacher back to tell her to move. It's never a nice call."

The change was putting the workshops in the catalogue, each with its own dates, its own places and its own age range. The same catalogue the teacher sees when booking online is the one the operator sees at the on-site kiosk: if a slot is full, it's full for everyone, at the same instant.

"The first time I saw the slot close by itself after the last sign-up, I thought: right, I don't have to be the gatekeeper any more."

Teachers book from the website, pick the activity and the date, enter the number of pupils and accompanying adults. The confirmation comes straight away, the same one they'd get at the desk. Special requests — an accessibility need, a change of plan — stay a conversation with the desk, but on a set of data that doesn't wobble.

When the class arrives, the accompanying adult has the confirmation with the QR code. At the entrance it's scanned and the group is in, with no re-checking of lists. If the school came through an agency, in place of the confirmation there's a voucher, which converts into admissions with the same scan.

"I see the difference on Monday morning. I used to spend the first hour tidying up the weekend's spreadsheet. Now I open the calendar and the week's bookings are all there already, with the right numbers."

"The relationship with the teachers is the same as before, thankfully. It's just that now when they call it's to talk about the workshop, about what the children will do, not to fight over a Tuesday in March."

Educational workshops, bookings in order

Ottobre e marzo, per la fondazione, sono i mesi delle scuole. «In due settimane ci arrivano più richieste di laboratorio che in tutto il resto dell'anno», racconta chi tiene la segreteria didattica. «E arrivavano tutte allo stesso modo: telefono, mail, a volte un messaggio.»

Il calendario dei laboratori era un foglio di calcolo tenuto aperto su un computer, aggiornato a mano da due persone. «Bastava che squillassero due telefoni insieme e prenotavamo lo stesso slot a due classi diverse. Poi toccava richiamare una maestra per dirle di spostarsi. Non è mai una bella telefonata.»

Il cambiamento è stato mettere i laboratori a catalogo, ognuno con le sue date, i suoi posti e la sua fascia d'età. Lo stesso catalogo che vede l'insegnante quando prenota online è quello che vede l'operatore alla Cassa onsite: se un turno è pieno, è pieno per tutti, nello stesso istante.

«La prima volta che ho visto lo slot chiudersi da solo dopo l'ultima iscrizione ho pensato: ecco, adesso non devo più fare io la guardiana.»

Le insegnanti prenotano dal sito, scelgono l'attività e la data, indicano il numero di alunni e gli accompagnatori. La conferma arriva subito, uguale a quella che riceverebbero allo sportello. Le richieste particolari — un'esigenza di accessibilità, un cambio di programma — restano una conversazione con la segreteria, ma su una base di dati che non balla.

Quando la classe arriva, l'accompagnatore ha con sé la conferma con il QR. All'ingresso si scansiona e il gruppo è dentro, senza ricontrollare elenchi. Se la scuola era passata da un'agenzia, al posto della conferma c'è un voucher, che si converte in ingressi con la stessa scansione.

«La differenza la vedo il lunedì mattina. Prima passavo la prima ora a sistemare il foglio del weekend. Adesso apro il calendario e le prenotazioni della settimana sono già tutte lì, con i numeri giusti.»

«Il rapporto con le maestre è rimasto quello di prima, per fortuna. Solo che adesso quando ci chiamano è per parlare del laboratorio, di cosa faranno i bambini, non per contendersi un martedì di marzo.»

Laboratori didattici, prenotazioni in ordine

The first sign, says Marta, head of visitor services, wasn't a number on a dashboard. It was the quiet at the entrance. "On a mid-June Sunday, at 10:30 we normally had thirty people queuing for the box office and two colleagues who never looked up from the terminal. This year, at the same time, there were five people: the rest were already inside, with the QR code on their phone."

The network has four sites: the picture gallery in the centre, the archaeological museum, a house-museum on the hill and a space for temporary exhibitions. Until spring, each site had its own till, its own register and its own phone calls. "Anyone wanting to book for a group had to call the right site at the right time. Wrong number, and they started over."

The decision to move sales online didn't come from a three-year plan, but from a deadline: the big July exhibition, with expected footfall twice the usual. "We knew that with the old system, that weekend, we'd have queues out onto the street and at least one afternoon of the till jamming."

The sales page went live at the end of April, linked to the network's website and to the four site pages. Same catalogue, same prices, same availability the operator sees at the on-site kiosk. "That's what convinced us: not having to keep two worlds aligned. What I remove online disappears from the till too, without anyone updating anything."

"We didn't get rid of the physical box office. We freed it up: now the people working there have time to answer the real questions."

In the first few weeks staff kept offering the purchase at the counter, but with one extra line: "next time you can do it from home, in two minutes." By June, 60% of the network's tickets came through the online channel. The hilltop house-museum, the one with the most awkward opening hours, reached 78%.

What changed for the people at the counter

The most concrete reorganisation was on shifts. Two people who used to spend Sunday punching out tickets now punch half as many and otherwise guide visitors, handle arriving school groups, keep an eye on the exhibition room.

Groups and agencies moved to vouchers: the booking is made online, the voucher is shown at the entrance and converted into tickets with a single scan. "Before, the coach would arrive and we'd be looking for the confirmation email. Now you scan the code and they're in."

The usual work remains: school parties changing their numbers at the last minute, the visitor who bought the wrong ticket, the printer that jams. "But those are single problems, not a line of forty people waiting while you sort them out."

"The number I watch now isn't how many tickets we sell online. It's how many minutes someone waits at the entrance on a Sunday. We've gone from twenty to under five. For a civic museum, which lives on casual visitors, that's the difference between "I'll come back" and "let's not bother.""

The Sunday with no queue at the civic museum

Il primo segnale, racconta Marta, responsabile dei servizi al pubblico, non è stato un numero su un cruscotto. È stato il silenzio all'ingresso. «La domenica di metà giugno, di solito, alle 10:30 avevamo trenta persone in fila per la biglietteria e due colleghi che non alzavano la testa dal terminale. Quest'anno, alla stessa ora, c'erano cinque persone: erano già entrate le altre, con il QR sul telefono.»

La rete comprende quattro sedi: la pinacoteca in centro, il museo archeologico, una casa-museo in collina e uno spazio per le mostre temporanee. Fino alla primavera, ogni sede aveva la sua cassa, il suo registro e le sue telefonate. «Chi voleva prenotare per un gruppo doveva chiamare la sede giusta nell'orario giusto. Se sbagliava numero, ricominciava.»

La scelta di spostare la vendita online non è nata da un piano triennale, ma da una scadenza: la grande mostra di luglio, con una previsione di afflusso doppia rispetto al solito. «Sapevamo che con il sistema vecchio, quel weekend, avremmo avuto code fino in strada e almeno un pomeriggio di cassa bloccata.»

La pagina di vendita è stata pubblicata a fine aprile, collegata al sito della rete e alle quattro schede delle sedi. Stesso catalogo, stessi prezzi, stessa disponibilità che vede l'operatore alla Cassa onsite. «Questa è la cosa che ci ha convinto: non dover tenere allineati due mondi. Quello che tolgo online sparisce anche in cassa, senza che nessuno aggiorni niente.»

«Non abbiamo tolto la biglietteria fisica. L'abbiamo liberata: adesso chi ci lavora ha tempo per rispondere alle domande vere.»

Nelle prime settimane il personale ha continuato a proporre l'acquisto al banco, ma con una frase in più: «la prossima volta può farlo da casa, in due minuti». A giugno, il 60% dei biglietti della rete arrivava dal canale online. La casa-museo in collina, quella con gli orari più scomodi, è passata al 78%.

La riorganizzazione più concreta è stata sui turni. Due persone che prima passavano la domenica a battere biglietti adesso ne battono la metà e per il resto accompagnano i visitatori, gestiscono i gruppi scolastici in arrivo, tengono d'occhio la sala della mostra.

I gruppi e le agenzie sono passati ai voucher: la prenotazione si fa online, il voucher si presenta all'ingresso e si converte in biglietti con una scansione. «Prima il pullman arrivava e noi cercavamo la mail di conferma. Adesso si scansiona il codice e sono dentro.»

Resta il lavoro di sempre: le scolaresche che cambiano numero all'ultimo, il visitatore che ha comprato il biglietto sbagliato, la stampante che si inceppa. «Ma sono problemi singoli, non una fila di quaranta persone che aspetta mentre li risolvi.»

«Il numero che guardo adesso non è quanti biglietti vendiamo online. È quanti minuti aspetta una persona all'ingresso la domenica. Siamo passati da venti a meno di cinque. Per un museo civico, che vive di visitatori occasionali, è la differenza tra "ci torno" e "lasciamo perdere".»
